Quick-Change Tooling: Changeover Costs More Than Welding

Capacity calculations focus on cycle time: how many seconds this part takes. On a high-mix, low-volume line that number is frequently not the bottleneck.

Where changeover time goes

A full changeover means removing the horn, fitting the new one, removing the fixture, fitting the new fixture, aligning it, setting parameters, trial welding and first-article confirmation. The hands-on part is not long; what consumes the time is alignment and trial-and-error on parameters.

If every changeover means finding the position again and re-establishing settings, half an hour is normal. Three changeovers a day is an hour and a half of capacity gone.

Three directions

One: stop re-establishing parameters. Store each part's settings as a recipe and recall it at changeover instead of resetting from memory or a notebook. Where the machine offers recipe storage, this step drops from minutes to seconds. Nameable recipes also avoid "which part was number 3 again".

Two: stop re-aligning the fixture. Mount fixtures on a located base plate: the base stays on the machine, and each fixture locates to it on dowels with quick clamps, arriving in the correct position without alignment. Removing that step alone halves the changeover.

Three: stop resetting head height. Head height is set by handwheel, so a new horn means finding the working height again. Making horns the same length across models, or using a quick-change interface with a located face, removes this step too.

Building quick-change tooling

The structure has two layers: a base plate fixed permanently to the machine with locating holes and clamping positions, and a fixture plate per part with matching dowels, held by quick clamps or a few screws.

The dowel accuracy is what matters: repeatability on refitting has to be better than the part itself requires, or every changeover means another trial and the quick-change buys nothing.

Mark each fixture plate clearly with the part and recipe number so the wrong one cannot be fitted.

First-article confirmation

The first-article check after a changeover cannot be skipped, but it can be made fast. Let process monitoring replace part of the destructive check: recall the recipe, weld the first part, and confirm that energy, power and post-weld height fall inside the normal band for that part. If they do, one destructive confirmation is enough.

Where every changeover means welding ten parts and sectioning three before production dares start, changeover time cannot be compressed however hard it is squeezed.

When it is worth the investment

Do the arithmetic: changeovers per period times the time saved each, against the cost of the tooling. A high-mix line changing over twice a day or more usually pays back in months; a line running one part indefinitely gains little.
